货拉拉跨城业务配齐全车型:向更长的里程扩张 如今,数字货运平台这个看似形成“同城货拉拉、跨城运满满”格局的市场,正在迎来新的重构,在极致内卷的环境下,各个赛道似乎都难维持稳定的格局,巨头纷纷探索“新赛道”,边界渗透,在新的商业环境下变成可能。 在2020年之前,数字货运平台经过资本的洗礼,进入寡头时代。同城市场主要玩家剩下货拉拉、快狗打车,跨城市场剩下满帮、福佑卡车、路歌等,大家相继在资本市场冲击“第一股”,头部玩家进入“舒适区”。 互联网赢家通吃的逻辑,意味着这种平静不会持续太久,边界渗透的种子正在破土而出。 然而,各个玩家感受到的市场温度截然不同。巨头之间市场渗透的暗流开始涌动。 就在这个过程中,货量下滑、运力激增,市场供需开始出现微妙的变化,使得司机需要更多选择权。 货拉拉大车业务,便是在这样的演变中,看到格局重塑的机遇。 这一年,在珠三角、长三角等经济带,不少物流人发现路上开始跑着带货拉拉车贴的9.6米型货车,车身上的slogan为“要找大货车,还找货拉拉”,货拉拉率先出圈。 彼时,同城货运平台市场份额差距快速拉开,相对而言,追赶者是可以按图索骥的,但对于领军者而言,更多的是迷茫。货拉拉的业务延展,面临诸多可能性:从快车到拼车,从临时用车到计划用车,从同城到跨城等。 其中,跨城大车,在业务增速上率先跑明了一个方向。 半年后,大车业务连开四城,货拉拉看到了这一业务的可复制性,2018年底大车业务部成立。 显然,货拉拉低估了市场的复杂性。 自此,货拉拉大车业务的发展经历了“自然生长——项目组运营——单独业务线”的迭代。 货拉拉跨城业务“纠偏” 从其中的关键词可以看到,其核心在解决两个问题:价格与覆盖。 找到适配的方法论,核心是对调车场景与痛点的深入分析,从而找到货主与司机的敏感点。具体来看: 从2020年起,货拉拉通过用户调研、痛点归因、市场对标等动作,开始了对跨城大车业务的纠偏。 其中,计价模式是同城与跨城大车最明显的差异,也是跨界玩家复制成功的必经之路。货拉拉跨城大车一开始就是标准的里程定价,用打通交易闭环计费方式做跨城,这显然与非标化的运营场景相悖。 因此,货拉拉大车的“纠偏”便是从计价模式开始,计价模式经历了三版迭代:从里程计价,到线路计价,再到一口价。目前,货拉拉采用的一口价,强调事前议定总成本的确定性,能有效解决了大车场景下的费用模糊问题,提升交易透明度和用户体验。 除了计价模式之外,货拉拉“纠偏”的另外一个动作就是:生态治理。 在司机侧,跨城市场存在大量的信息部、黄牛,这些供给运力高频地违反平台规则,造成了较高的取消率,意识到用户纠纷成为制约增长的关键因素后,货拉拉开始清理破坏规则的信息部,打造公平有序的长途货运生态。 另外,在司机侧的运营策略上,将以往的1000元的保证金政策,降低至500元;同时,降低抽佣比例,如大车订单的整体抽佣上限在40元到70元区间,通过合理的抽佣政策,提高司机收入,吸引更多司机加入平台,增加运力供给。 计价模式的迭代和平台生态的治理,打开了货拉拉跨城大车的增长飞轮。完成“纠偏”后的跨城大车业务,在2020年-2024年,持续实现车型、订单、城市覆盖的三增长。 从5.2米到17.5米 跨城大车,成为货拉拉继同城之后,GTV贡献最大的一条业务线。 在货主的高频交易中,货拉拉大车业务正在渗透到长途。深圳鑫马通运物流的赖老板,从2013年进入物流行业,主要服务于珠三角工厂之间的调拨运输,高峰时期,仅一个工厂客户的用车量就超300车/月。“我们货运大多数通过平台调车,货拉拉可以集中开票,方便物流公司进行业务管理,也能为物流用户降本增效。”赖老板说。 货拉拉大车业务发展至今,已形成了自己的优势区间——0-200km运距。传统跨城大车的业务模式下,找到订单后上门提货的时效往往以数小时计,货拉拉跨城大车则将平台司机产品化,提供时效、服务、成本产品,尤其在时效上,能够让货主体验到分钟级别服务——1分钟接单,30分钟到达,这让货拉拉大车在200km运距场景中占据较大优势,如今“货拉拉大车来车快”已成货主普遍共识。 经过这些年的发展,货拉拉吸纳了一批更倾向于跑中短途的大车司机。58岁的司机师傅朱松源,是最早拥抱平台的一批大车司机,他最初驾驶的是5.2米的货车,他以优质的服务获得了大量货主的收藏,运距也越跑越远,被货主称为苏锡常物流圈的货运能手。 “货拉拉平台上货主联系方式全、结款及时、订单时效快。”这是朱松源最直观的感受,如今收藏他的货主的中短途大车订单还在增加,今年,朱松源更是将原来的5.2米货车升级到了6.8米平板货车,做中短途倒短,实现增收。 在200公里以上的长运距订单增速上, 货拉拉大货车也开始调整司机运营方式,对司机降保证金,降低门槛,降低抽佣,希望吸引到更多长运距偏好的大车司机,从而形成“货主降本——司机增收——订单加密”的良性循环。 “在车型上,从跑腿、面包车,再到17.5米大车,货拉拉已覆盖了24种车型;在叫车方式上,从快车、议价用车到顺路车;在运输公里数上,从50公里以内到200公里,再到2000公里以上的运距,货拉拉覆盖同城,跨城,跨省货运,我们希望能给用户提供全方位的服务,用一个App解决同城跨城的货运需求。”货拉拉联合创始人谭稳宝说。 过去三年,货拉拉大车月活司机数量增长了60%;年度闭环货运GTV超过70亿元,这也是货拉拉大车业务发展成果的体现。
